Onboarding system for accounting firms
You win the client. Then the admin starts.
Most firms can sell the engagement. What slows them down is the fortnight of chasing that follows it: letters, AML, ID, records, software access. Fiscal Flow builds the onboarding layer that runs those steps automatically alongside your existing practice software. Built only for accounting and CPA firms, working with 40+ firms since 2024.
- New clients move from signed to set up without partner chasing
- Engagement letters and AML checks triggered the moment a client says yes
- Every client sees the same onboarding, whoever on your team owns it
- Growth stops being limited by how much admin your team can absorb
No long-term contract. If the workflow is not carrying the load after the build period, you keep the documented process and the client records it produced.

A client at £250 plus VAT monthly

Sound familiar?
Onboarding a new client still eats a fortnight.
The proposal goes out quickly. Then someone has to send the engagement letter, run AML and ID checks, chase last year's accounts, request access to the bookkeeping software and tell the rest of the team what has happened. Most of that sits with whoever is least busy that week, which means it sits differently every time.
- Engagement letters and AML checks chased manually by whoever has time
- Client records and access requests trailing weeks behind the signature
- Every new client onboarded slightly differently depending on who handles it
What a working onboarding system looks like
One workflow triggers at the point of acceptance and carries the client through to handover. Your team sees where every new client sits. The client sees a process that looks like the firm they thought they were hiring.
- Letter, AML and ID checks fire automatically on acceptance
- Records and software access requested and tracked in one place
- The same documented sequence every time, whoever owns the client
- Fixed monthly arrangement with no long-term contract
What firms report after implementation
Two reviews from firms who came to us for acquisition and stayed for the systems side once the front end started producing volume.
I cannot recommend Will at Fiscal Flow highly enough. From start to finish, the experience has been seamless. Will is an absolute standout when it comes to communication. He is responsive, proactive, and genuinely invested in the success of the project. I never felt left in the dark; he kept me updated at every stage and was always available to answer questions with clarity and patience. The app and website interface are incredibly intuitive and easy to use. Transitioning to a new system can be daunting, but the instructional videos provided are top-tier—short, clear, and they make the learning curve practically non-existent. The website Will created for me is, quite frankly, absolutely phenomenal. It looks professional, runs fast, and perfectly captures my brand. Furthermore, the Lead Connector is a game-changer. It is remarkably simple to use and is already generating high-quality traffic and leads for my business. If you're looking for someone who delivers high-end results with a stress-free process, look no further than Will. Five stars all the way!
Will has been great since day 1 - clearly explaining his services, how the software works etc. and has responded quickly to any queries I have had. Since starting with Fiscal Flow last year, we have now seen a few clients added to our portfolio, with one of them being £250 + VAT per month, producing a great ROI. We haven't used any real advertising methods/software before (other than google ads) so i was sceptical - but really happy with how things have been going. I have now signed up for the CRM software/SEO side of things with Will and look forward to how this goes!
The three layers of the onboarding build
Each layer is built around your existing practice software rather than replacing it, so the work your team already does stays where it is.
Enquiry Screened Before It Reaches You
Enquiries are qualified before they hit a calendar, so partner time goes to opportunities worth the hour. Annabel runs an AI qualification layer on her enquiry form and her diary now carries only high value conversations. The screening logic is written around your own client criteria, not a generic template.
QualificationSigned To Set Up, Automatically
Acceptance triggers the whole sequence: engagement letter, AML and ID checks, records request, software access and internal handover. Each step has an owner, a deadline and a reminder that runs without anyone remembering to send it. You see which clients are stuck and where.
Onboarding workflowA Communication Cadence That Holds
Retention is mostly a function of whether the client hears from you between deadlines. Scheduled check-ins, deadline notices and status updates run from the CRM so nothing depends on a quiet week. Clients start describing the firm as proactive rather than reactive.
RetentionSix Trustpilot reviews, different angles
The firms below came in at different sizes and stages, from sole practitioner practices through to multi-partner offices running established client books.
Long Term Results From Persistent Marketing
“Great persistent marketing with good long term results.”
Traffic Up Since The Rebuild
“We couldn't be happier with the work Fiscal Flow has done for us. The website looks incredible, feels modern and professional, and has exceeded our expectations. Since going live, we've already noticed an increase in traffic, and the early signs are very encouraging. The team has been responsive, knowledgeable, and easy to work with throughout the process. We have high hopes for what this will achieve, and based on the results so far, we're confident we're moving in the right direction. Excellent service and highly recommended.”
Leads Beyond What The Firm Could Manage
“Generated a large number of leads for our business which we could never have reached or managed on our own.”
Built for practices, not for everyone
General automation consultants learn your compliance obligations on your time. We start from a process we have already implemented across accounting and CPA firms.
We Already Know The Steps
Nobody needs to explain engagement letters, AML checks, authorisation codes or why the previous accountant handover matters. The workflow template starts from the sequence a practice actually follows. You are correcting details rather than describing the process from scratch.
It Sits On Your Existing Software
The onboarding layer connects to the practice management and bookkeeping tools you already pay for. Your team keeps working where they work now. Chris at Thomas Emlyn Ltd runs thirty to fifty cold leads a month through this structure and books five to ten meetings from them.
Acquisition And Onboarding Built Together
Onboarding automation matters most when the front end is producing volume. Niall at OD Accountants saw monthly visitors go up four times over and ten to fifteen enquiries in his first month after launch. Systems built in isolation tend to break at exactly that point.
Four steps from audit to live
Most of the work sits with us. Your involvement is concentrated into two short sessions and one review before the workflow goes live.
Map your current process
We walk through what happens today between acceptance and first piece of work, including the parts that only exist in someone's head. Takes about forty minutes. You do not need to prepare documentation beforehand.
Design the workflow
We draft the sequence, the triggers, the owners and the client-facing messages, then send it back for correction. You are reviewing something concrete rather than approving a concept. Anything that conflicts with your compliance approach gets changed before anything is built.
Build and connect
We configure the automation, connect it to your existing software and test it against a live client scenario. Your team receives short walkthrough videos rather than a training day. Most firms are running new clients through it within a few weeks.
Onboarding stops being a bottleneck
New clients move from signature to set up without anyone chasing the next step. Partner time goes back to advisory work and client conversations. Taking on more clients becomes a decision about capacity rather than about admin.
“We've been genuinely impressed with Fiscal Flow. As an accountancy practice, we wanted a partner who understood our sector, and they've delivered on that from day one. What stands out most is how responsive and proactive the team is. Queries are dealt with quickly, and they regularly come to us with suggestions and improvements before we've even thought to ask. That kind of forward-thinking support is rare and makes a real difference to a busy practice. The service itself has been excellent throughout, and we're very happy with the results. Highly recommended to any accounting firm looking for a marketing partner who actually delivers.”
Not worth it if
Onboarding automation pays for itself under specific conditions. If none of these apply to you, the quiz will waste ten minutes of your afternoon.
- You take on fewer than a handful of new clients a year and can handle each one personally
- You have no practice management or bookkeeping software in place to connect the workflow to
- Nobody in the firm has authority to change how onboarding currently runs
- You want the automation built but no acquisition system feeding it, so volume never arrives
If you are earlier than this, fix the front end first and come back when new client volume starts creating admin you cannot absorb.
What firms usually ask first
Where does AI actually sit in the onboarding process?
It handles the judgement-light decisions: screening enquiries against your client criteria, reading submitted information, routing clients down the right sequence and drafting the client-facing messages. Compliance decisions such as AML risk assessment stay with your team, with the system handling collection, prompting and record keeping around them. Annabel uses the qualification layer on her enquiry form so her calendar only carries high value opportunities.
What happens after I complete the quiz?
You get an assessment of whether your firm size, current process and new client volume make this worth building. If it does, you speak to Will Pettifor directly rather than a salesperson working from a script. If it does not, you get told that and nothing further happens.
We already use practice management software. Does this replace it?
No. The workflow connects to what you already run and fills the gaps between systems, which is usually where the manual chasing happens. Firms with 2 to 20 staff tend to have three or four tools that do not talk to each other, and that is the layer we build across.
What is the commitment if it does not work out?
Fixed monthly, no long-term contract. If you leave, you keep the documented onboarding process, the client records the system produced and the software configuration in your own accounts. Nothing is held hostage in a platform you cannot access.
How much of my team's time does the build take?
One mapping session of around forty minutes, one review of the drafted workflow and a short walkthrough for the team. We do the configuration and testing. Firms consistently tell us the video walkthroughs remove most of the learning curve.
Does better onboarding actually affect retention?
The first six weeks set the client's expectation of how the firm communicates. When check-ins, deadline notices and status updates run on a schedule rather than on a quiet week, clients describe the firm as proactive. That is the difference between being seen as an adviser and being seen as the person who files the accounts.
