FISCAL FLOW
Nothing held backHow UK accounting firms get new clients without referrals (the full system)
This is the entire system we run to win new clients for the accounting firms we work with. The websites, the SEO that gets them recommended on Google and in AI answers, the Meta ads, the Companies House outreach, the follow up and the CRM: the lot, in the order we build it, with what each part has produced.
Most agencies would charge you to find this out. Take it and build it yourself if you have the hours. If you would rather we built it for you, you can book a free strategy call from anywhere on the page.
Qualified enquiries each channel has put into our clients' pipelines, valued at their average fees, to 30 October 2026.*
At a £2,000 average fee, a £1m pipeline is 42 enquiries a month
Divide the fees you want by your average fee and you have the number of clients you need. Spread that across a year and you have the enquiries that have to arrive every month for the target to be real.
Now count last month's. For most firms that grow by referral the honest number is a handful, and it came from the same three or four people.
Why referrals stop working the moment you need them most
We have recorded 34 strategy calls with accounting firm owners since August. Without being asked, 23 of them said their referrals had stalled and 18 had paid for marketing that brought nothing or brought the wrong people. This is what it looks like from the inside.
The work arrives in lumps
Three new clients in March and none in July. One owner told us it comes in all at once and then goes quiet for six months. You cannot plan a hire or your cash flow around that.
Someone else decides when you grow
Every referral depends on a person who does not work for you remembering to mention you. When they retire, sell up or start sending work elsewhere, the enquiries stop, and nothing in your numbers warned you.
You take whoever turns up
When new clients only come from who your current clients know, you cannot choose. The fee poor, time hungry clients stay because losing anyone feels unaffordable, and your prices stay where they are.
The marketing you paid for brought price shoppers
Ads, SEO, Bark, a new website. Owners told us about spending over £1,000 with no clients to show for it, or ads that only brought people asking for the cheapest quote.
Marketing is always next week's job
It falls to the owner after the client work is done. So it happens in the quiet weeks and stops the moment you get busy, which is exactly when the next quiet spell is being decided.
One client leaving would hurt
When one client is a big slice of your fees, every renewal feels like a risk. Without new clients arriving every month, there is nothing ready to replace them.
"God forbid if anything happened to the source of the referrals, we got nowhere else to go."
Two minutes of questions, then pick a time if your area is free.
You bought attention, and got it. What you need is trust.
If you have spent money on ads, an SEO retainer, Bark credits, cold email or cold DMs and none of it turned into clients, this is why.
People do not buy from an accountant because they saw an ad. They buy because every time they search for an accountant in their niche or their area, your name keeps getting recommended.
An ad, an email or a DM only starts the decision. Before anyone gets in touch, they check. They search Google for an accountant who knows their kind of business, they ask ChatGPT who to use, they read the reviews. If your firm does not come up, or comes up with a site that could belong to any firm, they choose the one that did.
That is where the money went. The ad budget bought clicks that landed on a site with no reason to pick you. The SEO retainer bought rankings for pages written for everyone. The Bark credits put you in a queue with five other firms competing on price. The cold emails and DMs reached people who looked you up afterwards and found nothing that made them reply.
Being recommended again and again, by Google, by the AI tools and by your own evidence, is how trust scales. It works on strangers who have never met anyone you know, which is the one thing a referral can never do.
Case study: OD Accountants
One ChatGPT answer won OD Accountants a £20,000 project
A business owner asked ChatGPT for an accountant, and it recommended Niall O'Driscoll FCMA at OD Accountants. That one answer became a £20,000 project. ChatGPT had a reason to name him: OD's site answers the exact questions its clients ask, and its guide to VAT registration holds six first page positions on Google.

What waiting costs
Every month this stays the same, the business owners in your town who search for an accountant, or ask ChatGPT for one, pick someone else. Accountancy clients rarely move once they are settled, so each one is years of fees that go to another firm. It never shows up on a report because they are clients you never met.
We will show you exactly where your firm is losing trust, and what we would fix first.
Build a high trust online brand, then point attention at it
A high trust online brand is how a firm keeps getting recommended to people who have never heard of it. It gives a stranger the confidence a referral used to give them, which is what lets ads, search and outreach turn into clients. It has three parts. Score your own firm out of three as you read.
Built for one kind of client
The site, the ads and the emails speak to the clients you want most, in their words, about their problems. A contractor or an ecommerce founder should feel the page was written for them.
Test: could a stranger say who you are for after ten seconds on your home page?
Carries its evidence in public
Reviews, results, named clients and real numbers sit where a stranger will see them, on the pages they land on, before they are asked to get in touch.
Test: is there proof on the page a stranger lands on, or only on a testimonials page nobody opens?
Tells one story everywhere
Google, the AI tools, your ads, your emails and your site all say the same thing about who you help and what happens next, so every place a stranger checks agrees.
Test: would your Google profile, your site and your last ad describe the same firm?
Wings Online Filings is what the switch looks like. We rebuilt and rebranded its website around the clients it wanted, put its evidence on the pages, and told one story across all of it. Since then it has logged 154 enquiries and closed 42 clients through that site, all tracked on one board.
Trust comes first and attention second. Once a stranger has a reason to trust the firm, every channel pointed at it starts to pay, so that is the order the system runs in.

The full system, step by step
A stranger becomes a client in the same order every time. They hear about you, they check you out, they decide you are worth a call, and somebody answers. With a referral, the person who recommends you does the first three for you. Without one, each step has to be built. These are the six parts we build and run for accounting firms.
The ten second phone test
Open your home page on a phone and give it ten seconds. A stranger needs to see who you are for, proof that you have done it for firms like theirs, and one obvious next step. Most accounting sites lead with "a wide range of services" and lose them there.
We buildA site written for the clients you want, with your evidence on every page and the same story told everywhere you appear.ProofBetween December and June we tested 6,000 pages across 20 accounting firms. Layout made little difference. The firms that spoke to one kind of client got the enquiries.Recommended on Google, ChatGPT, Gemini and Claude
Business owners look for an accountant by typing their problem into Google, or by asking ChatGPT, Gemini or Claude who to use. If no page on your site answers that exact question, neither Google nor the AI tools have a reason to send them to you.
We buildPages for each service, niche and town your clients search for, written so Google and the AI assistants can read them, trust them and recommend you.ProofGoogle, Gemini, ChatGPT and AI answers have put £626,400 of qualified enquiries into our clients' pipelines through the websites we built: 261 enquiries, with 167 first page Google rankings across 11 accounting firms.*Ads that reach owners before they search
Most business owners only look for an accountant when something has gone wrong. Ads on Facebook and Instagram put you in front of them earlier, talking about a problem they already have.
We buildVideo and image ads for your niche, sent to a page with a short quiz that separates serious enquiries from browsers.ProofThe Meta ads we run have produced £237,020 of qualified pipeline from £5,256 of ad spend.* At Accrue Accounting, 43 qualified leads worth £92,880 landed in its CRM within three weeks, from £468.Companies House outreach the week they register
Every week new companies are registered at Companies House in your area, and every one of them needs an accountant. The first firm to reach them usually wins them.
We buildAn outreach system that finds new companies in your patch and emails their directors, with every reply sent straight to you.ProofOur Companies House outreach has produced £232,800 of qualified pipeline from 26,224 business owners contacted.* For one firm, 8,214 were contacted, 45 asked for a call or a price, and a CIC signed.A reply inside the hour
This is where firms lose the enquiries they have already paid for. Most accounting firms reply the next day, if the enquiry reaches them at all, and by then the business owner has often called somebody else.
7xFirms that reply to an enquiry within an hour are nearly seven times likelier to have a meaningful conversation with the decision maker than firms that wait longer. Harvard Business Review, The Short Life of Online Sales Leads.
We buildAn instant reply to every enquiry with a link to book, follow up texts and emails when someone goes quiet, and reminders so the call actually happens.ProofOn one client's booking quiz, 26 of the 102 people who filled it in booked a call.Every enquiry counted, every client traced
Most marketing reports count clicks and form fills. You need to know which enquiries became clients and what they pay you.
We buildA CRM that logs every enquiry with its source, targets for enquiries, appointments and signed fees written down and dated before we start, and a check every Friday.ProofWings Online Filings has logged 154 enquiries and closed 42 clients through the website we built, all on one board.

What firm owners ask us before they start
These come from the same 34 strategy calls. Most owners have been let down by marketing before, so they ask the hard questions early. Good.
Why give the whole system away?
Because knowing the six parts and running them every week alongside client work are very different jobs. Most owners who read this will not have the hours to build it and keep it going through January. The ones who want it built and run for them book a strategy session, and that is how we find our partners.
We have been burned by an agency before. Why would this be any different?
Your targets come first. Before we spend a pound, your targets for enquiries, appointments and signed fees are written down and dated. Miss the 90 day enquiry and appointment targets and you can leave with your monthly fees back. You own the website, the content, the data and every enquiry whether you stay or go.
Won't ads just bring price shoppers?
Every ad sends people to a short quiz that asks about their business before they can book, so browsers drop out before they reach you. Accrue's ads produced 43 qualified leads worth £92,880 in three weeks, from £468 of spend.
Is the guarantee on signed clients?
No, and we would rather you heard that here than on a call. The 90 day guarantee covers enquiries and appointments, because we control what reaches you and how fast it is chased. Who you sign is down to you. Part of our fee is 10% of the first year's fees from the clients we bring, so we only earn that when you win them.
What does it cost?
£750 a month, plus 10% of the first year's fees from the clients we bring you, paid as their fees reach you. Ad spend is on top and goes straight to Meta, from £500 a month. Your existing clients, and anyone who finds you another way, never count towards our share.
Can I speak to a firm you already work with?
Yes. Ask on the strategy session and we will put you in touch with one of the firms on this page.
My business partner has to agree before we commit.
Then bring them to the strategy session. Everyone who signs off should hear the same plan and see the same numbers, so nobody has to pass it on second hand.
What if we cannot handle many more enquiries?
Tell us how many new clients a month you can take on and the targets are set around it. If nobody in the firm can answer an enquiry within a working day, we will say so on the call, before you spend anything.
Got a question that is not here? Ask Will on the call.
